Migration is a risk program
Cloud migration fails publicly when customer-facing systems wobble. Treat waves as controlled risk reduction: move what you understand, prove operability, then increase blast radius. “Lift everything by Q4” is a wish, not a plan.
Executive sponsors need a narrative tied to business outcomes — risk reduction, agility, cost transparency — and a realistic view of what will not move yet.
Discovery that actually helps
Combine CMDB data, network flows, agent inventories, and interviews. Map upstream/downstream dependencies, shared databases, batch windows, and license constraints. Classify each app: rehost, replatform, refactor, retain, or retire.
Honest retirements often fund the rest of the program. Discovery is also where you find the shared services that must move early or become blockers for every wave.
Wave design
- Wave 0: landing zone, connectivity, IAM, observability, FinOps baselines.
- Early waves: lower-risk apps that prove patterns and build team muscle.
- Mid waves: business systems with rehearsed cutovers and dual-run where needed.
- Late waves: complex or tightly coupled estates with dedicated factories.
Protect the business by aligning waves to change freezes, peak seasons, and customer commitments — not only to technical convenience.
Cutover and hypercare
Write the runbook backwards from business validation checks. Include DNS/data sync timing, support staffing, and customer communications. Define abort criteria before you start.
